A few months ago, we sat down with a data team at a fast-growing SaaS company—let’s call them HtData Tech, a data firm that was our client. They had invested heavily in analytics tools for serving their different clients: They were using Tableau, Power BI, Apache Superset, and even Lightdash for building custom dashboards for their different counterparts working in different teams. In short, their business was being heaviliy and optimally data-driven. While on the look of it, they may seem to be using all the right tools, In reality - their analysts were drowning in complexity. In fact they not an exception, many of the other consulting work we did around analytics showed similar teams showing similar behaviour, and the problem looked very common.

One conversation stood out. Sarah, a sales analyst at HtData Tech, walked into the meeting frustrated. “I just want to know why Q3 pipeline for client XYZ dropped in the APAC region,” she said. “But to get an answer, I need to open four dashboards, export three CSVs, and then go back to my manager to confirm if I’m interpreting the filters correctly. And if I want to dig deeper—say, compare churned customers against new ones—I have to wait two days for the data team to write a custom query.” She wasn’t asking for a revolution. That moment sparked a mission for our tech team at Appler: to build a business intelligence tool that doesn’t get in the way of asking questions.

  • We explored open-source options like Apache Superset and Lightdash, hoping for more flexibility. While they offered better extensibility, they still required deep technical setup and lacked intuitive exploration for business users.

The common thread? All these tools were bloated, slow to adapt, and built around the idea that insight must come through dashboards. None of them truly empowered Sarah to explore data on her own terms.


The Breaking Point: LLMs and the Dashboard Dump

Then came the era of large language models. We thought: What if we just feed the dashboards into an LLM and let it answer questions?

So we tried it.

We exported every chart, every dashboard, every data dump from HtData Tech’s BI tools. We converted them into structured text, uploaded them to an LLM engine, and asked: “Why did Q3 pipeline drop in APAC?”

The response was… underwhelming.

The model had no context. It didn’t know which dashboard was up to date. It couldn’t distinguish between committed revenue and pipeline. It hallucinated trends based on outdated snapshots. And every time the data changed, we had to re-export and re-upload everything.

It was clear: you can’t bolt AI onto static dashboards and call it insight. The LLM needed access to live data, semantic context, and user intent—not just a dump of yesterday’s charts.
